“Dead” describes four different faults.

A drive that does nothing could have a failed board, a seized motor, corrupt firmware or damaged heads. They look identical from the outside, cost very different amounts, and only one of them is genuinely poor news.

Most drives described as dead are electronically dead and mechanically fine. The data is intact and unreachable, which is a very different problem from data being destroyed.

Board swaps fail because modern boards hold drive-specific adaptive data in ROM — the donor board must have the original ROM transferred first.

What to listen for before anything else.

Connect power and listen without touching anything. Total silence, no vibration — almost always the circuit board or its power circuitry. That is the best outcome on this list: the mechanism is untouched and the data is intact behind failed electronics. A repeated buzz or click with no spin-up — the motor is trying and failing, either a seized bearing or stiction. Spins up and sounds normal but is not detected — firmware, and the user data is generally untouched. Spins up and clicks rhythmically — heads. Power off immediately; this is the one that gets worse.

Why swapping one rarely works now.

Boards fail from surges, failed components and age, and this is the most recoverable category. The complication is that since roughly 2005 drives store adaptive calibration data unique to that individual drive in a ROM chip on the board. Fit a donor board without transferring that ROM and the drive either does nothing or, worse, attempts to operate with the wrong calibration.

So a board-level repair means either repairing the original or transplanting the ROM onto a matched donor. It is routine bench work, but not a home procedure — and the advice to simply buy the same model on eBay is a decade out of date.

Clean air, donor parts, one careful pass.

Seized motors and damaged heads need the drive opened under filtered air. Heads are replaced with a matched set from a donor of the same family and firmware; a seized spindle usually means moving the platter pack to a donor chassis with alignment preserved. Both are precise, and both give you essentially one good attempt — which is why the drive is imaged in a single planned pass immediately afterwards rather than being tested repeatedly.

This is also why powering a clicking drive repeatedly is so costly: each attempt drags damaged heads across the surface holding your data.

Image first, everything else after.

Whatever the fault, the objective is the same: get the drive readable just long enough to clone it, then work entirely from the clone. File system repair, extraction and verification all happen against the image, so the original only ever has to survive being read once.
