Silence is usually the best of the bad news.

A drive that does nothing at all is more often electronically dead than mechanically damaged — and that means the platters, and your data, are untouched behind a failed board. Resist the urge to fit a replacement board from an identical model; on any modern drive that alone will not work.

Why an identical board won’t work.

This is the single most common piece of well-meant advice that costs people their data.

Since roughly 2005, drive boards have stored adaptive calibration data unique to that individual drive — head resistance values, preamp settings, defect maps — in a small ROM chip on the board. Those values describe that specific mechanism and no other. Fit a donor board without transferring the original ROM and the drive either does nothing, or attempts to operate the heads with the wrong calibration, which can cause real damage.

A board-level repair therefore means either repairing the original board or transplanting the ROM onto a matched donor. It is routine bench work with the right equipment. It is not a home procedure, and the advice to buy the same model second-hand is a decade out of date.

Confirm it is the drive

Different cable, different port, different power supply. On externals a failed power brick or bridge board is a frequent culprit, and eliminating those costs nothing.

Inspect the board

Burn marks, blown TVS diodes and failed components are often visible. A shorted protection diode is a good sign — it means the surge stopped there.

Repair or transplant with ROM

The original board is repaired where possible; otherwise a matched donor is fitted with the original ROM adaptives carried across.

If it is mechanical

Seized motors mean transferring the platter pack to a donor chassis with alignment preserved. Stiction means freeing the heads under filtered clean air.

Image immediately

Once the drive responds, it is cloned read-only straight away. A revived drive is not a reliable drive, and the objective is one good read.

When it’s the board, not the platters.

When a drive draws no power whatsoever — no spin, no click, silence — it has usually lost its circuit board rather than anything mechanical: one surge, or a reversed adapter, can take out the board’s protection diode in a heartbeat. Repairing that electronics is genuine bench work, a world away from the board-swap of internet myth — a modern PCB carries drive-specific calibration in a ROM chip, so a donor board only comes alive once that chip, or its contents, is carried across. Usually not. Complete silence is more often electronic than mechanical, which means the platters and your data are intact behind a failed board. It is among the more recoverable categories of failure.

Not on any modern drive. Boards hold adaptive calibration data unique to that individual drive in a ROM chip, so a donor board must have the original ROM transferred first. Without that the drive either does nothing or operates with wrong calibration, which can cause damage.

A protection component on the drive board that deliberately shorts out to absorb a power surge. It kills the drive in the process, which is exactly its job — and it means the surge stopped at the board rather than reaching the mechanism. Good news, as these things go.

The power supply first, particularly on 3.5-inch desktop units with an external brick, then the cable and port. A surprising number of apparently dead externals are dead power supplies, and eliminating that costs nothing.

That points at the motor rather than the board — a seized bearing or heads bonded to the platter. Different fault, same instruction: stop attempting it, because repeated tries can tear a head from its arm.
