A client brought in a Maxtor DiamondMax that had started running extremely hot. Within a few minutes of power it was uncomfortable to touch, the system would occasionally detect it but fail to read files, and there was a faint smell of hot electronics — the sort that tells you something on the board is dissipating power it should not be.
They had, sensibly, stopped trying. Continued operation of a drive in that state risks converting an electrical fault into a mechanical one, because sustained heat reaches the components inside the sealed chamber as well as those on the board.
The board was the source. A failing voltage regulator was drawing excessive current and dumping it as heat, which accounted for both the temperature and the smell. Two consequences had followed from that.
First, the read/write heads had been operating in a thermal environment they were never designed for, and had begun to degrade. Second, bad sectors had started forming on the platters through thermal stress — heat affects the magnetic layer's ability to hold a stable charge, and the areas nearest the heat source were worst affected. This is a drive that was slowly cooking itself.
Nothing was powered until the board was addressed. The failing voltage regulator was replaced with a matched component from a donor DiamondMax of the same family, and power delivery was tested and confirmed stable at normal operating temperature before the drive was connected to anything.
With the thermal problem removed, the drive was imaged sector by sector, with the areas showing thermal degradation read in short passes and the drive rested between them. Bad sectors were bypassed and logged rather than repeatedly attacked — a thermally damaged region does not improve with retries.
Recovered files were opened rather than counted, with documents and multimedia checked individually where they fell near the affected regions. Anything that could not be read consistently was reported by name.
About 97% recovered, including personal documents, archives and multimedia. The shortfall sat in the platter regions closest to where the board had been overheating — damage done gradually, before the drive ever arrived.
The drive was not returned to service. A DiamondMax of this age with a repaired board and thermal damage to the platters is a recovery vehicle, not a disk anyone should trust with anything again.
Sustained overheating degrades the heads and forms bad sectors through thermal stress on the platters — so unlike many faults, this one gets worse in a way that is not recoverable later.
